
COZ has released its corporate roadmap, detailing the organization’s structure, achievements in 2024, and strategic direction for 2025. The developer community is currently running an AMA on the Neo subReddit, which will field questions from anyone through April 18.
Team Structure
In 2024, COZ restructured into a “strong matrix” organization, assigning each team member two primary roles with an optional third designation:
- Function: Denotes a team member’s expertise and general role on projects.
- Platform: Refers to the specific product area assigned to a team member.
- Council: A group responsible for mediating resource planning and strategic direction within COZ.
2024 Accomplishments
COZ highlighted several key achievements in 2024:
- Neon Wallet platform consolidation: Transitioned to a shared architecture, enabling faster feature deployment and reducing the product’s attack surface for enhanced security.
- Cross-Chain swap integration: Cross-chain swapping has been integrated into Neon Wallet, providing a convenient on- and off-ramp for the Neo ecosystem.
- Political advocacy: Engaged in efforts to influence policy and advocate for the blockchain community’s interests.
- ITEM Systems product market fit: Collaborated with AxLabs on brainstorming sessions and feasibility studies with major Web2 industry players for the ITEM Systems non-fungible item technology.
Areas for Improvement
The roadmap also identified areas needing attention:
- Resource allocation: The previous “blob of resources” approach led to projects lacking strategic alignment, resulting in partially implemented solutions and technical debt.
- Strategic focus: The organization faced challenges with “all hands on deck” initiatives that arose on short notice, highlighting the need for better strategic planning.
2025 Direction
For 2025, COZ aims to adopt a more structured corporate framework to enhance logistics and go-to-market strategies while maintaining clear communication across its initiatives.
COZ manages four primary platforms, each with distinct charters, roadmaps, and leadership:
- Core technology: Focuses on tooling and infrastructure, including SDKs, contract compilers, smart contracts, public node, and API infrastructure. Planned deliverables encompass enhancements to the Dora blockchain explorer and PROPS updates.
- Neon Wallet: As one of the longest continuously developed self-custodial wallets in the blockchain industry, goals for 2025 include implementing cross-chain atomic swaps, fiat ramp offerings, and retail payment integrations.
- Product Experience: Encompasses tactical deployments and innovations in Web3 experiences, crucial for technical marketing campaigns like Neo ecosystem hackathons. Initiatives for 2025 feature a Safari Zone generative NFT scavenger hunt, unique booth experiences at conferences and events, and a special project yet to be disclosed.
- ITEM Systems: A joint initiative and formal subsidiary of COZ and AxLabs, with its deliverables outlined in a separate strategic document for the ITEM Systems company.
Through this roadmap, COZ aims to demonstrate its commitment to refining organizational structures and advancing its platforms to support the evolving needs of the blockchain community.
